Cold marathon, what would you wear?

So as is life, the weather in Bozeman, MT has been beautiful for weeks now and my second marathon is this Sunday (I feel reasonably ready). The kicker is that it is supposed to be kind of cold, about 40's, and rainy. I hate this temp range for races. i can never decide what to wear. Shorts, shirt and be cold? Pants and long sleeve and be warm?
Hands quickly become worthless in cold water. Help!

Did my first open water practice swim today. Went pretty well overall. Certainly not pleasant, but I'm glad I did it. Better to be uncomfortable in practice than in a race. And I definitely have room for improvement.

We're doing a half on June 1 in Switzerland, where it's as likely to be 72 and sunny as it is to be 42 with sideways rain. At last year's event, they shortened the swim because of how cold the water was (but it was sunny). Even if they have a warm spring, the water in Lake Zurich is unlikely to be much warmer this year, so we're already in for a very cold swim, and probably a cold T1.

Ok... Let's hear it people... It's that time of the year. How do you like to stay warm on the bike during those frigid morning rides? What are the best products to keep you from turning into a very aerodynamic icicle?
